Between 2020 and 2023, I set up and managed Germany's first Energiesprong pilot lab for serial renovation as project lead — for LEG, one of Germany's largest housing companies, in my role at the time as team lead for acquisitions and modular construction. Five renovation projects in Mönchengladbach, four different general contractor concepts compared in parallel, from first concept to final evaluation. I presented the results publicly, among others at the dena Energy Transition Congress 2022 in Berlin and in 2023 at the expert panel "Serial Renovation in Hamburg" — the full talk is available as a recording (in German).
This article summarises the key takeaways — as a field report for housing companies facing the question: does serial renovation pay off for our portfolio?
The Setting: The Mönchengladbach Pilot Lab
Serial renovation following the Energiesprong principle promises to turn energy retrofits from one-off craft projects into industrial products: digital building surveys, prefabricated facade and roof elements from the factory, short installation times in occupied buildings, net-zero as the target standard. The principle originated in the Netherlands; in Germany, the German Energy Agency (dena) coordinates market development.
In 2020, all of this was theory with a handful of lighthouse projects. That is exactly what a pilot lab is for: it translates a promise into verifiable practice. The Mönchengladbach pilot lab delivered five renovation projects — deliberately not with a single supplier, but with four different general contractor concepts in parallel. Not because that is the most efficient way to renovate five buildings, but because it is the most efficient way to understand a young market.
The outcome can be summarised in five lessons.
Lesson 1: Keep It Simple
The single most important lesson from the entire pilot lab — and that is how I put it at the dena Energy Transition Congress 2022: "Keep it simple — that is the most important lesson we took away from the project." The quote was picked up editorially by the trade journal Gebäude-Energieberater and remains the core of what I pass on to housing companies today.
The reasoning: prefabrication lives on repetition. Every bespoke solution — the converted dormer, the later extension, the individually solved junction detail — forces the manufacturer back into one-off production and consumes exactly the efficiency advantage that makes serial renovation viable. This applies to the building, and equally to the process: the more stakeholders, interfaces and special requests a project carries, the further it drifts from the serial promise.
The practical consequence for portfolio holders: building selection decides project success earlier than supplier selection. Simple geometry, plain facades, standardised floor plans — those are the candidates. Whoever pilots with the most complicated building in the portfolio is not testing serial renovation, but its exceptions.
Lesson 2: Resident Engagement Is a First-Order Success Factor
Serial renovation happens in occupied buildings. That is one of its strongest arguments — short construction times, no vacancies, no temporary rehousing — but it also means: residents are not a boundary condition, they are project participants.
The pilot lab showed that early and honest resident communication makes the difference: what happens when, what changes in the apartment, what does it mean for the rent, and who is the contact person when something goes wrong. A notable external effect, which I described at the dena congress in 2022: the energy crisis has noticeably increased acceptance of energy retrofits — when the utility bill becomes a moment of shock, a renovation that drastically cuts energy consumption is suddenly no longer an imposition but an offer.
The practical consequence: resident communication belongs in the project budget and the project plan — from day one, with a responsible person and a face, not as a form letter three weeks before the scaffolding goes up.
Lesson 3: The Supplier Market Is Young — Compare Concepts Before Committing
Comparing four general contractor concepts in parallel was the most demanding decision of the pilot lab — and the most instructive. The concepts differ substantially: in the construction technology of the elements, the degree of prefabrication, the approach to the building survey, the process maturity, and in how much "serial" is actually in the offer.
This is not criticism of the market — it is the normal condition of a young market. But it has a direct consequence for every housing company planning to enter: whoever commits to a supplier without a structured concept comparison adopts that supplier's learning curve as their own project risk. A comparison at concept level — before contract award — is therefore not procurement luxury, but risk management.
Lesson 4: Serial Renovation Is a Portfolio Decision, Not a Project Decision
The question "does serial renovation pay off?" is almost always wrongly posed at single-project level. A single pilot carries development costs, learning costs and the one-off effort of the digital building survey — in a direct cost comparison with a well-rehearsed conventional retrofit, it will rarely win.
Viability emerges through repetition: identical building types, reused planning, well-rehearsed processes, falling unit costs — plus shorter construction times, lower rent losses and a funding landscape in which serial renovation is now anchored with its own bonus in Germany's federal funding programme for efficient buildings (BEG).
The right unit of analysis is therefore not the building but the serially renovatable sub-portfolio: how many similar buildings do I own, what volume accumulates over the coming years, and at what repetition count does the cost comparison flip? That is a classic CAPEX scenario calculation — serial and conventional renovation as investment paths over the same period, with sensitivities. Whoever does not run this calculation decides on gut feeling or supplier slides.
Lesson 5: A Pilot Lab Is a Learning Format — and Must Be Managed as One
Perhaps the most underrated insight: the value of a pilot project lies not in the renovated building, but in what you know afterwards. That sounds trivial, but it has hard consequences for project management. A pilot lab needs defined learning goals, honest documentation of deviations and a structured evaluation — especially of the uncomfortable findings.
This is exactly where the title of my 2023 Hamburg talk came from: "Germany's first serial renovation pilot lab: lessons learned from five renovation projects". Lessons learned are not a by-product — they are the product. Whoever manages a pilot like a routine project (schedule, cost, done) ends up with a renovated building and no basis for scaling.
What This Means for Housing Companies Today
The five lessons translate into a sequence I recommend to portfolio holders today:
- Portfolio first: feasibility screening of your own stock — which building types are serially renovatable, what volumes add up? (Lessons 1 and 4)
- Calculate viability as a scenario: serial vs. conventional as CAPEX paths over the same period, including funding, construction time and rent loss effects. (Lesson 4)
- Compare concepts in a structured way before committing to a supplier. (Lesson 3)
- Set up the pilot as a learning project — with learning goals, resident communication and an honest evaluation. (Lessons 2 and 5)
- Only then scale.
Serial renovation is not a cure-all and not the right answer for every portfolio. But for stock with high typological repetition, it is a strategic option that no longer belongs outside any long-term investment plan — and the question of whether it pays off can be answered far more soundly today than in 2020.
