What Is Serial Renovation?

Serial renovation is the energy retrofit of existing buildings using industrially prefabricated elements. Based on a digital building survey, facade and roof modules are manufactured off-site and installed within a short time — the renovation turns from a one-off craft project into a repeatable product. Residents stay in their homes during construction.

Energiesprong is the best-known serial renovation principle. It originated in the Netherlands and combines three commitments: retrofit to the net-zero standard (over the year, the building generates as much energy as its residents consume for heating, hot water and household electricity), short construction time in occupied buildings, and a quality commitment on the actual energy balance. In Germany, the German Energy Agency (dena) coordinates the market development of the Energiesprong principle, connecting housing companies, the construction industry and policymakers.

For portfolio holders, serial renovation is therefore not a construction technology question but a portfolio strategy: it pays off where similar building types exist in relevant numbers and the economies of scale of prefabrication can take effect.

Germany's First Serial Renovation Pilot Lab

As project lead — in my role at the time as team lead for acquisitions and modular construction — I set up and managed Germany's first Energiesprong pilot lab for serial renovation for LEG, one of Germany's largest housing companies: five renovation projects in Mönchengladbach, in which four different general contractor concepts were trialled and compared in parallel.

I presented the results publicly — among others at the dena Energy Transition Congress 2022 in Berlin, at the expert panel "Serial Renovation in Hamburg" hosted by the Hamburg Energy Guides (on behalf of the Ministry for the Environment, Climate, Energy and Agriculture of the Free and Hanseatic City of Hamburg), and by guiding an Austrian expert delegation of the innovation lab RENOWAVE.AT through the pilot lab.

Lessons Learned

Five Insights from Five Renovation Projects

1. Keep it simple. The most important lesson from the pilot lab: complexity is the natural enemy of prefabrication. Every bespoke solution on facade, roof or junction details erodes the efficiency advantage that carries serial renovation. 2. Resident engagement decides project success. Serial renovation happens in occupied buildings. Early, honest communication with residents is not a side topic but a first-order success factor — and the energy crisis has noticeably increased acceptance of energy retrofits. 3. The supplier market is young — compare concepts before committing. In the pilot lab, four general contractor concepts were trialled in parallel. The approaches differ substantially — in construction technology, degree of prefabrication and process maturity. A structured concept comparison before awarding contracts is therefore not a luxury but risk management.

4. Serial renovation is a portfolio decision. A single pilot project rarely pays off on its own — viability emerges through repetition: identical building types, well-rehearsed processes, falling unit costs. The right unit of analysis is therefore not the building, but the serially renovatable sub-portfolio.

5. A pilot lab is a learning format — and should be managed as one. Whoever runs a pilot like a routine project wastes its value. Document deliberately, evaluate deviations, derive standards for scaling: that is the real return of the first projects.

Is serial renovation economically viable?

The answer depends on the portfolio. As a single project, serial renovation currently often still exceeds the cost of a conventional retrofit — viability emerges through economies of scale, shorter construction times, lower rent losses and the funding landscape, including the serial renovation bonus in Germany's federal funding programme for efficient buildings (BEG). The only reliable way to answer the question is an object-level economic assessment that compares serial and conventional renovation as CAPEX scenarios over the same period.
